Definition

What is an Ops Leak Audit?

An Ops Leak Audit is a 10-business-day review of the manual work between your sales channels, fulfillment, suppliers and accounting. It measures what that work costs in hours and dollars and ranks which automations pay back first. It runs on read-only access, so it cannot change an order, a listing or your books.

An "ops leak" is any recurring cost created by systems that do not talk to each other: a stockout nobody saw coming, an aged-inventory surcharge, a reimbursement never claimed, or hours of copy-paste every week.

What you get

Four deliverables. You keep all of them, build or not.

Every audit ends with the same four outputs. Click through to see what each one looks like. The figures are sample data from an example brand, not a client.

A map of every hand-off between your systems

Each line is a job someone on your team does by hand: an export, a copy-paste, an email. We time each one with the person who does it.

  • Amazon, Shopify or Walmart, 3PL, suppliers and books on one page
  • Hours per week on every manual link
  • Which links already run on an API and which do not

Access

What we need from you, and what we never ask for.

Every permission is listed in the scope document before you grant it. You can revoke any of them from your own accounts at any time.

We ask for

  • Read-only SP-API authorization for each Amazon marketplace
  • Read-only access to Shopify or Walmart
  • Read-only access to QuickBooks or Xero, or exports from your bookkeeper
  • A viewer login or exports from your warehouse or 3PL
  • 90 days of supplier POs, in whatever form you keep them
  • 30 minutes with whoever does the manual work today

We never ask for

  • Your Seller Central password or a shared login
  • Write access of any kind during the audit
  • Browser access to Seller Central, scraping or bots
  • Payment details for your marketplace accounts

Suggested starting plan After the audit

Managed Ops Core · $2,000/mo

One or two channels and a manageable SKU count: 40 analyst hours a month should cover the exceptions.

Your estimated leak is 1.4× the plan fee. The audit measures how much of it automation can remove.

Formulas
hours/month = 25 h × 4.33 = 108 h
manual work = 108 h × $15 = $1,624
leak        = $1,624 + $1,200 = $2,824 /mo
share       = $2,824 ÷ $250,000 = 1.1% of revenue

An estimate, not a quote. Defaults are examples, not benchmarks.

After the audit

Three ways it can end. All of them are fine.

You build

The top three automations go into an Autopilot Build at the fixed price from the readout. Your $1,500 is credited in full.

What a build includes

You stop here

You keep the workflow map, the leak report, the roadmap and the daily alert. Many teams use the roadmap to brief their own staff or another vendor.

We say it is not worth it

If automation will not pay back for you, the report says so in plain words. We would rather lose a build than sell one that does not pay for itself.

FAQ

Ops Leak Audit questions

Still unsure? The audit call is the place to ask. Book an Ops Leak Audit

Is the $1,500 credited if we go ahead with a build?

Yes. The full $1,500 is credited against your Autopilot Build. If you stop after the audit, you keep the workflow map, the leak report, the roadmap and the quick win.

What access do you need for the audit?

Read-only access only: an SP-API authorization for your Amazon accounts, read-only access to Shopify or Walmart, read-only access to QuickBooks or Xero, and exports or a viewer login for your warehouse or 3PL. Nothing we do in the audit can change an order, a listing or your books.

How much of our time does it take?

Two calls with you or your ops lead: a kickoff and a readout. In between we ask short questions by email or Slack. Most of the work happens on our side.

What is the quick win?

A daily profit and stock alert sent to Slack or email, live before the audit ends. It runs on read-only data, so it is safe to switch on during the audit.

What if the audit finds little worth automating?

Then the report says so and ranks the few changes that do pay. You still keep the map, the report and the quick win. We would rather lose a build than sell one that does not pay for itself.

Do you sign an NDA?

Yes, before we see any data. We also send a scope document that lists every system and permission we will request.

We are under $1M a year. Should we book?

Probably not yet. We work best with Amazon-led brands doing $1M–$20M a year. Below that, a $19–$99/month tool usually covers the basics. If you are close to $1M and growing fast, book the call and we will tell you honestly.
